# AI Agent Secret Leak & Ephemeral Key Checklist

**Brand:** OperatorForge AI
**Updated:** 2026-06-12
**Format:** free checklist + secret-boundary worksheet + consultant packaging notes
**Use when:** a founder, engineering lead, agency, or AI-automation consultant lets Claude Code, Codex, Cursor, MCP tools, browser agents, or workflow agents touch repositories, terminals, API clients, deployment scripts, SaaS connectors, or logs that may contain secrets.

## Why this matters now

The 2026-06-12 scan found a sharp cluster around **AI agents, secrets, and ephemeral credentials**:

- Hacker News surfaced **"LLM suppliers should offer PR scoped ephemeral keys"** and **"AI agent bankrupted their operator while trying to scan DN42"** on 2026-06-12.
- HN also surfaced **"Give your agent its own computer"**, **ShieldMCP**, and discussion about approving agent wires with stronger verification.
- GitHub search found fresh projects around Claude Code secret-scanning hooks, agent sandboxes with secret redaction, MCP risk scanners, local permissioned MCP gateways, agent history secret sweepers, and vault-style references for agents.

The monetizable gap: teams are giving AI agents powerful local/API access before they have a repeatable answer to four buyer questions: **what secrets can the agent see, which credentials expire quickly, what leak tests prove the boundary, and how fast can we revoke everything if the agent misbehaves?**

## 15-minute secret boundary map

| Secret class | Where it appears | Agent default | Safer replacement | Evidence to keep |
|---|---|---|---|---|
| Cloud/API deploy token | `.env`, shell env, CI, config files | deny raw value | scoped ephemeral token | token scope screenshot or policy record |
| Git/provider token | git remotes, package publishing, issue bots | deny raw value | PR/repo-scoped key | permitted repo/action list |
| Payment/refund key | Stripe, Gumroad, billing tools | human-gated only | approval proxy / read-only reporting | approval record |
| Customer data export key | CRM, helpdesk, database | deny by default | read-only sampled fixture | data-class boundary note |
| MCP server credential | server config, local JSON, env vars | deny raw value | brokered `vault://` reference | MCP risk report |
| Browser/session secret | cookies, local storage, screenshots | deny export | disposable profile | profile cleanup log |

## Ephemeral key policy

| Risk tier | Agent job | Credential pattern | Expiry | Human gate |
|---|---|---|---|---|
| Tier 0 | research/drafting | no credentials | n/a | review output only |
| Tier 1 | repo read + local tests | read-only repo or fixture token | same day | before external posting |
| Tier 2 | PR-limited edits/build | PR/repo-scoped key, no billing/export | 1-4 hours | before merge/deploy |
| Tier 3 | staging API calls | staging-only key, rate/budget caps | 15-60 minutes | before production action |
| Tier 4 | deploy, refund, payment, email blast, production delete | no autonomous raw key; use owner approval/proxy | single action | always |

## Checklist

### 1. Inventory where secrets can leak

- [ ] List every env file, shell profile, CI variable, MCP config, browser profile, deployment script, package manager config, notebook, log directory, and screenshot folder the agent can read.
- [ ] Mark secrets by business impact: spend, deploy, customer data, payment/refund, email sending, data export, production deletion.
- [ ] Identify non-obvious leak paths: terminal history, agent transcripts, tool-call logs, crash reports, copied prompts, downloaded artifacts, and browser local storage.
- [ ] Keep a written "agent-readable paths" allowlist separate from owner-only credential locations.

### 2. Replace raw secrets with narrower references

- [ ] Prefer PR-scoped, repo-scoped, staging-only, read-only, or short-lived tokens over persistent account tokens.
- [ ] Use `vault://`, brokered credential references, or one-shot approval proxies where the agent needs capability without seeing the raw value.
- [ ] Do not let agents print environment dumps, browse home-directory credential stores, or paste `.env` files into chats/logs.
- [ ] Rotate any long-lived token that has already been visible in an agent transcript.

### 3. Add approval gates for high-impact keys

- [ ] Require a human gate before deploy, production database write, payment/refund, bulk email/SMS, customer export, DNS change, or cloud-resource creation.
- [ ] Record approving owner, requested action, key scope, expiry, expected artifact, rollback plan, and revocation command.
- [ ] Treat "agent needs it just for a second" as a request for a one-shot credential, not as permission to expose a permanent token.

### 4. Run a harmless leak drill

- [ ] Plant a fake canary secret in a permitted test path and confirm the agent does not exfiltrate, summarize, or log it.
- [ ] Try a blocked path such as `~/.ssh`, cloud config, package registry token, browser cookies, or production `.env` and confirm denial is logged.
- [ ] Ask the agent to solve a task that tempts it to print env vars; confirm guardrails block the request.
- [ ] Verify logs redact token-shaped strings and preserve enough metadata for audit without storing the raw secret.

### 5. Revoke and recover

- [ ] Keep revocation links/commands beside each credential pattern.
- [ ] Define the emergency owner who can revoke tokens outside the agent session.
- [ ] After each high-risk run, expire ephemeral credentials and archive the evidence packet.
- [ ] If a real secret leaks, rotate it first, then investigate; do not spend the first hour debating whether the leak was "probably harmless."

## Consultant packaging angle

Sell this as a fast control audit for teams adopting AI coding agents and MCP tools:

- **$250-$500 agent secret leak triage:** inventory one agent, map readable secrets, set deny rules, and run a canary leak drill.
- **$750-$1,500 ephemeral key sprint:** define PR/repo/staging key patterns, owner approvals, redaction tests, and revocation runbooks across 3-5 agent workflows.
- **$2,000-$4,000 AI agent credential control plane:** combine secret boundaries with local firewall, MCP security, sandbox tiers, authorization gates, observability, rollback, and spend controls.
